AI Use Case Portfolio

Selecting, from all submitted ideas, the AI applications that justify investment.

In brief

We assess every idea for business value and feasibility and assign it a risk class under the EU AI Act. We recommend two or three use cases for a Pilot.

Inputs

  • List of ideas and ongoing Pilots
  • Cost and volume data for the processes concerned
  • Assessment of data availability for each use case

Process

  1. 01InventoryA Workshop with the teams: all ideas and ongoing Pilots in a single overview.
  2. 02ValueAnnual effect in PLN (revenue, cost or risk) converted to a 1–5 scale using thresholds agreed with the client. The assumptions behind the estimate are stated explicitly.
  3. 03FeasibilityData, technology and people, each scored on a 1–5 scale. The result is the average of the three scores.
  4. 04Risk classProhibited practice, high-risk system, transparency obligations or minimal risk.
  5. 05Selection and Pilot chartersSuccess measure, business owner, decision date and budget for each Pilot.

Matrix and selection criteria

Use cases qualify for a Pilot if they have a value of at least 4, feasibility of at least 3.5 and are not classed as a prohibited practice. Example: value 4, data 3, technology 4, people 4 gives feasibility of 3.67, so the use case goes on the shortlist.

Diagnostic questions

  • Which process would gain the most if it were cut by half?
  • Is the data for this use case available today, or does it require a separate project?
  • Who on the business side will take over the solution after the Pilot?

Which established models is the method based on?

The AI Use Case Portfolio combines elements of proven models with implementation practice. Source models are listed with their authors; the method description is Lemur Media's own work.

Deliverables

  • Value × feasibility matrix
  • Risk class for each use case
  • Charters for 2–3 recommended Pilots

Limitations of the method

We set the value thresholds with the client because they depend on the company's scale: the same effect in PLN carries different weight in a 50-person company and in a 2,000-person company.
